HOW WE WORK
We build your capability and confidence.
Not our dependency.
We build your capability and confidence.
Not our dependency.
The industry model for AI deployment — pilots that become vendor learning exercises, consultants who absorb knowledge rather than transfer it, tools that atrophy internal capability — is the primary reason 90% of AI investments fail to generate lasting strategic value. Elemental Intelligence was established to operate differently. Every engagement is designed to accelerate enduring value and leave our clients more capable of independent AI adoption than when we started.

DISCOVERY
Days 1 - 90
We identify a specific, high-value problem — a known area of regulatory exposure, a detection gap, a false positive burden, your area of highest cost or your toughest emergent risk — and solve it in a demonstrable, measurable way within 60–90 days of data access agreement. No lengthy scoping phases, no multi-year commitments before you see results. Working output, on your data, inside your firewall, benchmarked against your existing system, supported with a business case and change
management plan.

We can then support your team expand the engagement to address the wider challenges, opportunity, cost and innovation landscape, working alongside our team to develop your understanding, leverage cross functional knowledge, create ideas and build new internal capability. Our Domain Insight Fellows are embedded — senior practitioners accountable for results, not billable time — who treat each engagement as a transfer of experience and new ways of working as much as a delivery of technology.
CAPABILITY TRANSFER
Ongoing
The objective of every engagement is explicit: when the formal partnership concludes, the client should be more capable of independent AI-led intelligence, breakthrough risk management and data-driven compliance than they were at the start. The platform evolves autonomously, expanding intelligence without proportional headcount growth. The competitive advantage we bring to our clients compounds over time.

Elemental Intelligence was not formed in a conference room. We are ex-colleagues who had already built real solutions together and felt there is a need for a different way of thinking and operating to really deliver AI innovation. We’ve built our approach through AI and wider industry experiences across large scale transformation, digital innovation, sensitive regulatory programmes, mission-critical intelligence and leading financial crime technology solutions.
Our attributes and principles reflect this. They are not corporate values we aspire to be. They are what we already are — written down so as we grow everyone who joins us knows what they are joining and how we work with our clients and each other.

We were the team behind HSBC's Dynamic Risk Assessment, the AI financial crime detection system that became the global benchmark and the foundation of Google's commercial AML product. We know what it takes to move from a compelling idea to a system that runs in production at a global bank. We know what fails when people skip the hard parts. And we know what it feels like to work on something genuinely difficult with people you would choose again.

OUR TEAM ATTRIBUTES
What we look for in every Elemental person, at every level of the organisation.
Real depth, not surface fluency
We are not interested in people who know about things. We are interested in people who know how to do things — through experience, built them, broken them, and fixed them. The founding team did not theorise about AI financial crime detection. They engineered it, deployed it globally, and lived through every barrier, issue and failure along the way. That standard of genuine depth — technical, commercial, regulatory, or operational — is what we look for in everyone who joins us. You do not need to have done everything. You need to have gone deep into something, and to be honest about where your knowledge ends.
The partnership instinct
The best people at Elemental Intelligence make the people around them better. They share knowledge freely, explain their thinking without being asked, and measure their own success partly by how much more capable their colleagues have become. This is not altruism — it is how excellent teams work. It is also the principle we deliver to our clients: we build capability, not dependency. The people who thrive here apply it to themselves first.
Genuine client empathy
We work on problems that matter — compliance failures that carry personal liability, financial crime that funds hostile states, intelligence gaps that have human consequences. The people who do this work well can place themselves in the client's chair and feel the weight of what they are carrying. Not theatrically — practically. They ask what the client actually needs, not what makes for a better technical solution. They know the difference between a problem that is interesting and a problem that is important to the person who has to live with it.
Candour without politics
We’ve learnt from the very best in high-pressure missions and are direct with each other. We say what we think, clearly and without performance. We challenge ideas before they leave the room rather than undermining them after. We admit when we are wrong, quickly and without defensiveness. We do not protect our position or our corner. Internal politics are a tax on the energy of a team that has better things to do — and at Elemental Intelligence, we always have better things to do.
Energy and genuine care
The people who built the DRA chose to work together again — not because we had to, but because we wanted to. That is the standard. We want people who are genuinely enthusiastic about the problem and the craft, who care about the quality of what they produce, and who find the work energising rather than draining. Caring is not a soft attribute. It is what produces the difference between something that works and something that is merely finished.

Our Working Principles
Our Working Principles
How Elemental Intelligence operates, from board decision-making to client delivery to the daily work of every team member.
How Elemental Intelligence operates, from board decision-making to client delivery to the daily work of every team member.
01. The hard parts are the job
01. The hard parts are the job
Anyone can build a compelling demonstration. The founders of Elemental Intelligence know that the distance between a proof of concept and a system that runs in production at a global bank is filled with data quality failures, edge cases, stakeholder resistance, models that work on training data and collapse on live data, and a hundred problems that no design document anticipated. We do not treat these as obstacles to the work. They are the work. When something is difficult, that is not a signal to look for a shortcut. It is a signal that we are exactly where we need to be.
02. Evidence everything
02. Evidence
everything
02. Evidence everything
We build systems where every output is traceable, explainable, and defensible to a regulator. We work the same way. Decisions are documented. Opinions are labelled as opinions and are welcome. Claims are substantiated before they leave a conversation. When we disagree, we disagree from evidence. When we are wrong, we say so quickly and move on. When we are right, the evidence speaks first. This is not bureaucracy — it is the practice of precision applied to ourselves. It is also what clients need to see modelled by the people building their compliance systems.
03. Think like the adversary
03. Think like the adversary
Adversarial thinking is not only our detection methodology — it is how we approach all our work. In every project, every system design, every client recommendation, we ask what can fail before we ask what should succeed. We test our own assumptions before anyone else does. We model the edge case, not just the expected path. The most useful question in any Elemental meeting is: how would someone break this? The second most useful is: what are we assuming that we haven't examined? This habit, applied consistently, is the difference between work that survives contact with reality and work that doesn't.
04. Build capability in others, never dependency
04. Build capability in others, never dependency
This is the key promise we make to clients. It is equally the standard we hold ourselves to internally. Every Elemental team member should be actively making the people around them more capable — sharing context, explaining decisions, transferring knowledge, and ensuring that what they know does not sit in a silo. If you are the only person in the organisation who understands something critical, your first job is to change that. The measure of an Elemental team member is not what they know. It is how much better the people around them become because of working with them.
05. The client's problem is the north star
05. The client's problem is the north star
We work with organisations navigating some of the most consequential compliance and intelligence challenges on earth. When we lose orientation — when internal process, lack of alignment, personal preference, or intellectually interesting but commercially irrelevant exploration takes over — someone should name it and redirect. Client focus is not about being servile or losing our own judgement. It is about staying honest about what actually matters. Every piece of work we produce should be traceable, through one or two clear steps, to a real problem that a real person in a client organisation has to solve.
06. Precision in what we say, as well as what we build
06. Precision in what we say, as well as what we build
We are precise about what we can evidence in our client work. We should be equally precise in how we communicate with each other and with the outside world. We do not overclaim. We do not use jargon to substitute for understanding. We do not say something is working when it is not. We do not make commitments we cannot keep. Precision in language is not pedantry — it is respect for the person we are speaking to, and it is the foundation of the trust that everything else at Elemental Intelligence is built on.
07. Work with people you would choose, on problems that matter, and don't take yourself too seriously
07. Work with people you would choose, on problems that matter, and don't take yourself too seriously
Elemental Intelligence was founded because a group of people wanted to work together again. We had already built something significant as a team. We’d chose each other a second time — not because of titles or CVs, but because of what we’ve experienced in each other under pressure, at the hard moments, and on the days when things did not go as planned. That principle extends to every hire we make, every client relationship we enter, and every day we spend together. We take the work seriously. We take the mission seriously. We do not take ourselves seriously. Life is too short to work with people who don't care, on problems that don't matter, in cultures where nobody laughs. Fun is not a perk. It is evidence that a team trusts each other — and trust is what makes everything else possible.
